How a European Paper Cup Manufacturer Cut Waste by 40% with Digital Flexo

"We knew we had a quality problem long before the numbers landed on my desk," says Markus Lehner, production director at Pack & Brew, a family-owned paper cup manufacturer based near Vienna. "But when we finally benchmarked our first-pass yield across the entire plant, the reality hit hard: we were scrapping nearly a quarter of everything we printed."

Pack & Brew produces roughly 120 million units per year—a mix of coffee paper cup runs for local roasters, noodle soup cup lines for Asian-European restaurant chains, and specialty items like ramen paper bowls and paper lids with integrated heating features. Their clientele spans Austria, Germany, and Switzerland, and demand had been climbing steadily since 2021.

But growth exposed cracks. The company's legacy offset equipment—workhorses that had served them well for fifteen years—couldn't handle the variety of short-run, multi-SKU orders that newer clients demanded. Changeovers took 45 to 90 minutes, and color consistency on coated vs. uncoated stock varied wildly, especially on the tricky heating lid structures that required a tight seal between the paper cover and the lidding film.

The Family-Owned Business That Couldn't Keep Up with Demand

Pack & Brew started in 1989 as a small offset shop printing beer coasters and napkins. By 2015, they had pivoted entirely to food-grade paper cup production, investing heavily in UV offset presses and a dedicated cleanroom for direct-food-contact work. The facility in Wiener Neudorf runs three shifts, five days a week, and employs about 85 people.

But somewhere between 2019 and 2022, something shifted. "Our average order size dropped from 500,000 units to roughly 80,000," Lehner explains. "And the number of unique SKUs went from 40 to over 200 in the same period. That kind of fragmentation kills productivity on offset lines built for long runs."

Their flagship product—a 12-ounce coffee paper cup printed with five-color brand graphics for a Berlin-based specialty roaster—had become a symbol of the problem. The job required five spot colors, a partial soft-touch varnish, and a paper cover that had to register perfectly with the cup body. Reject rates on that single SKU hovered around 18%. The roaster was growing fast, but they were starting to question whether Pack & Brew could scale with them.

A Hybrid Approach That Didn't Require a Million-Euro Investment

The solution that eventually worked wasn't a single machine. It was a hybrid workflow built around a used but well-maintained 8-color flexo press combined with an inline digital inkjet module for variable data and spot-color supplementation. The total investment came to about €620,000—far less than the €1.8 million quote for a new full-digital line.

"I was skeptical at first," Lehner admits. "Hybrid systems have a reputation for being complicated to set up and prone to their own kind of waste. But the integration team from the press manufacturer spent six weeks on-site, tuning every station. We ran the coffee paper cup job through the hybrid line and hit a 94% FPY on the very first production run. I nearly fell off my chair."

The key changes included: switching from conventional UV to LED-UV curing (which reduced heat-related distortion on the heating lid film), installing a camera-based registration system that adjusted each print deck in real time, and running the noodle soup cup bodies with a new water-based primer that improved ink holdout on the foil lidding. The ramen paper bowl line—a high-volume SKU for a Dutch fast-casual chain—was moved entirely to the hybrid press and saw its waste rate drop from 15% to just under 6%.

Real Numbers, Real Trade-Offs, and a Lasting Partnership

Eight months after the hybrid line went live, Pack & Brew's overall plant FPY had climbed from 78% to 92%. Waste on the coffee paper cup line fell by 40%, and changeover time dropped from an average of 65 minutes to under 18. The heating lid defect rate—which had been the most stubborn problem—declined from 22% to 9%, though it never completely disappeared. "That 9% still bothers me," says Haas. "But the alternative was 22%, and that was unsustainable."

Not everything went smoothly. The digital inkjet module had a five-week period where nozzle clogging caused intermittent banding on the noodle soup cup lids. A firmware update from the supplier eventually solved the issue, but not before Pack & Brew lost about 30,000 units to a quality hold. "We learned to keep buffer stock for the first two months of any new process," Lehner notes. "You can't assume everything will be perfect from day one."

Looking ahead, Pack & Brew is exploring ways to extend the hybrid approach to their remaining offset lines, particularly for the growing ramen paper bowl category, which now represents about 18% of revenue. The company also recently earned FSC certification for all their paper cover and cup stock, meeting a requirement that three major clients had flagged. "The hybrid press was the catalyst," Lehner reflects. "It forced us to rethink our entire workflow, not just replace one machine with another. We're a better converter now than we were two years ago, and our clients—especially the ones who push us hardest on quality—noticed the difference."
